Arco Educação sustains corporate education for education groups with brand-to-brand consistency

Arco Educação and the challenge of growing without losing what makes each brand unique

Few Brazilian education companies manage to bring together, under a single brand, schools and teaching systems built over more than two decades without erasing the identity of each one. Arco Educação is one of them. The group was born from a simple question, asked back in 2001: how do you bring pedagogical excellence to more Brazilian schools without losing what makes each of them unique?

Today, the group reaches more than 12,000 schools across Brazilian territory and more than 4 million students, equivalent to 1 in every 3 private school students in the country. More than 4,000 employees work across brands such as SAS, COC, Sistema Positivo, Geekie, isaac and ClassApp, among others, sustaining an average NPS of 80 across the group’s brands. Of the 100 top-performing schools in the Enem national exam, 37 use Arco solutions; among the top 500, that number rises to 197.

This scale didn’t come from a single product, but from a succession of acquisitions that began with the founding of Colégio Ari de Sá and gained pace from 2016 onward, when Arco started incorporating brands such as International School, SAE, Geekie, Sistema Positivo, COC, Dom Bosco, isaac and ClassApp. In 2025, the group established itself as the most awarded set of brands at Top Educação, a recognition that reflects the company’s stated purpose of building the future of education with technology and excellence.

Maintaining this standard gets harder as the group grows. Each brand that joined Arco arrived with its own culture, its own processes and its own way of teaching and selling. This same growth can come at a cost: sustaining consistency of culture, ethics and quality across brands that carry distinct histories.

When growth by acquisition needs to become a single culture

Every acquisition brings with it more than a brand. It brings its own way of hiring, training and holding people accountable for results, shaped by years of independent operation. When Arco incorporates a new teaching system or a new franchise, it also inherits these differences, and folding all of that into a single corporate culture doesn’t happen by decree.

The challenge isn’t a lack of commitment from the teams. Employees from historically distinct brands keep delivering results within the logic they’ve always known, with genuine dedication to their own context. What’s missing is a common structure that translates Arco’s values, such as acting with ethics, respect and candor or working as one team, into concrete, measurable practice, regardless of which brand the employee represents.

Without that connective tissue, Arco’s culture becomes institutional discourse rather than routine. Each brand interprets the Code of Ethics & Conduct and the group’s values its own way, and what should be a single standard turns into a patchwork of practices. The more the portfolio grows, the more this gap tends to widen.

What can be lost when cultural integration doesn’t keep pace with acquisitions

Without a common training structure, integrating a new brand into the Arco group depends on isolated initiatives: an in-person training here, a scattered manual there, an informal conversation between leaders. Each acquisition restarts this process from scratch, which consumes HR team time and delays the moment the new brand truly starts operating as part of the group.

The bigger risk shows up in compliance. Proving that employees from different brands know and follow the Code of Ethics & Conduct, or that sales and pedagogical teams have mastered a growing portfolio of solutions, becomes increasingly difficult without centralized traceability. And the more award-winning, recognized brands Arco brings under its banner, the greater the exposure if that standard can’t be demonstrated.

Main challenges identified:

  • Fragmented onboarding across brands. Each recent acquisition joins the group at its own training pace. Without a common path, the time until the new brand operates within the Arco standard stretches out.
  • Compliance that’s hard to prove.Without automatic certification by brand or role, auditing adherence to the Code of Ethics & Conduct in a decentralized structure requires manual effort. This makes any verification slower and more prone to gaps.
  • Technical and commercial knowledge scattered.Teams spread across teaching systems, franchises and supplementary solutions access outdated or incomplete information about the portfolio. Updates depend on manual communication between areas, which delays launches and reduces the sales team’s confidence.
  • Culture treated as discourse, not practice.Values such as “working as one team” sound distant when there’s no routine sustaining them in each brand’s day-to-day. The result is a group that grows in market recognition but remains internally fragmented.

Faced with this scenario, the challenge stops being just about training people and becomes about sustaining a single standard of culture, ethics and knowledge within a structure that never stops growing.

The question guiding the journey is: how do you sustain consistency of culture, ethics and knowledge across brands that keep joining the Arco group?

A structure that brings Arco’s training into the routine of every brand

The proposal with Happmobi starts from a simple principle: instead of treating each brand as an isolated operation that needs to reinvent its own training, Arco gains a single learning structure, capable of adapting to each context without losing central consistency. Onboarding, ethics and technical knowledge stop depending on one-off initiatives and become part of the routine for any employee, regardless of the brand they work under.

In practice, this means a new acquisition can be integrated into Arco’s culture through already structured learning paths, instead of depending on a process built from scratch with every new corporate move. The same applies to sales and pedagogical teams spread across teaching systems, franchises and supplementary solutions: knowledge about the portfolio updates centrally and reaches every brand at the same time.

Instead of pulling the employee out of the operation to train them in an isolated session, learning starts happening within the natural flow of work: at the moment of integration into a new brand, when fulfilling a compliance requirement, or when catching up on a new portfolio product. This reduces the training burden on leadership’s time and, at the same time, increases the chance that the Arco standard truly holds at scale.

Technologies and resources that can support this design

This proposal relies on a set of features designed to bring consistency to training within a multi-brand structure:

  • SSO integration and HR systems.Unifies platform access for employees across different brands, allowing automated registration regardless of which HR system each brand has historically used.
  • Learning paths structured by role, brand or business unit.Allows teaching systems, school franchises, supplementary solutions and school management to have their own content, without giving up a common backbone of onboarding and Arco culture.
  • Automatic certification with completion reports by class, role or unit.Gives the compliance team an objective way to prove adherence to the Code of Ethics & Conduct at any brand in the group, without relying on manual control.
  • Native AI Assistant.Acts as a digital tutor for each employee, indexing available content and answering contextualized questions, a resource aligned with Arco’s partnership with OpenAI and the technology and innovation pillar the group has stated.
  • Gamification and internal communication feed.Helps keep more than 4,000 employees engaged with campaigns, achievements and news from the different brands, reinforcing the sense of belonging to a single group.
  • Data migration support.Makes it easier to transition training history and certifications from previous platforms whenever a new brand joins the group, preserving traceability from day one.

More consistency between brands and less dependence on individual effort

With a common training structure, integrating new brands into the Arco group tends to gain a more predictable pace, and the standard of excellence that today sustains an NPS of 80 across brands becomes less dependent on the isolated effort of each leader.

  • More predictability in onboarding employees coming from recently acquired brands, with a common path already structured from day one.
  • Ethics Code compliance audits tend to gain speed, with automatic traceability by brand, role and class.
  • Instead of depending on manual communication between areas, knowledge about the portfolio starts to update centrally for every brand.
  • The sense of “one team” gains room to become routine, not just a stated value, as training becomes a natural part of each employee’s day-to-day.

Trends in the evolution of Arco Educação’s journey

The structured model opens room for Arco to explore new horizons in how it sustains culture and knowledge across its brands, as the group keeps growing by acquisition and the portfolio of education solutions expands.

  • Expand the use of the AI Assistant to also support the curation of technical and commercial content across the group’s different brands.
  • Growing efficiency gains in integrating future acquisitions, with onboarding paths already validated and ready for adaptation.
  • Consolidate, over time, a single learning repertoire that serves as a reference for the Brazilian education sector itself.

In the end, what sustains Arco’s growth isn’t just the number of schools, students or brands brought together under one banner. It’s the certainty, felt by every employee, that they’re part of a single team, even if they came from a brand with decades of its own history. Building the future of education with technology and excellence, as the group’s mission proposes, starts with making sure that those who train teachers and school leaders every day also have somewhere to learn.
